Most merchandise disappoints for the same reason: it is treated as a print job rather than a product. Someone picks a blank from a catalogue, sends a logo, approves a screen mock-up, and receives 500 units that feel nothing like the brand they represent. The garments are stiff, the print sits proud of the fabric, the colour is close but not right, and the boxes sit in an office until somebody gives them away.
Merchandise that people actually keep and wear is developed like any other product: chosen materials, a real sample round, a print method matched to the substrate, and a plan for storing and shipping it. Here is how that process works.
Different goals lead to genuinely different products, so decide this first.
Write the answer down. It determines every decision that follows, and it is the question most merchandise programmes skip.
The garment or object carries the perception of quality, not the print. A few specifics worth knowing:
Fabric weight is measured in grams per square metre. A 140–160 gsm t-shirt is light and cheap and feels it. 180–200 gsm reads as good quality. Heavyweight tees sit around 220–240 gsm. Hoodies commonly run 280–350 gsm; below 280 they tend to feel thin.
Cotton type matters more than most buyers expect. Combed and ring-spun cotton produces a noticeably smoother, softer surface than open-end cotton at a small cost difference — and it also prints better, because the surface is more even.
Fit is where cheap programmes fail invisibly. A boxy unisex cut fits a narrow range of bodies well. If your audience is mixed, offering a second cut usually raises the proportion of merchandise that actually gets worn, which is the metric that counts.
The right method depends on artwork, quantity and substrate. Getting this wrong is the most common cause of merchandise that looks cheap.

A practical rule: fewer colours printed well beats a full-colour reproduction printed badly. If your logo needs six colours to work on a t-shirt, consider a one-colour version made specifically for merchandise.
Never approve a programme from a digital mock-up. A physical pre-production sample is the only reliable check, and it is far cheaper than a wrong production run.
When it arrives, check:
Approve in writing, keep the sample, and use it as the reference the production run is inspected against. This is exactly what product development and production exists to formalise.
Minimum order quantities exist because setup work — screens, digitising, plate-making, machine changeover — costs the same for 50 units as for 5,000. Typical MOQs run from around 25–50 units for transfer methods to 100–300 for screen printing per colourway, and higher for custom-manufactured items.
The trap is over-ordering to reach a lower unit price. Unsold merchandise is worse than expensive merchandise: it costs storage every month, ties up cash, and usually ends up written off. A smaller first run that sells out tells you what to reorder; a large run that does not sell tells you nothing except that you now own stock.
For a first programme, order to a level you are confident of moving, and design the range so it can be reordered rather than reinvented.
The number a supplier quotes is rarely the number your merchandise costs. Build the real figure:
Divide by units you realistically expect to move, not units ordered. That is your true cost per delivered item, and it is often 30–50% above the quoted unit price. Knowing it before you commit is the difference between a programme that works and one that quietly loses money.

What is a realistic minimum order for custom merchandise? Transfer-based methods can work from around 25–50 units per design. Screen printing usually starts at 100–300 per colourway. Fully custom manufactured items are typically higher.
How long does a merchandise programme take from brief to delivery? Allow six to ten weeks for a first run: one to two weeks sourcing and specification, two to three weeks sampling and approval, three to four weeks production, plus freight and goods-in. Reorders of an approved product are much faster.
Is print on demand a better option than holding stock? It removes inventory risk and suits long-tail designs, but unit costs are higher, quality and material choice are constrained, and you have less control over packaging. Holding stock generally wins on quality and margin once demand is predictable.
How do I keep colour consistent across reorders? Approve against a physical reference, keep the approved sample, and specify the exact blank and colourway on every purchase order. Consistency comes from documentation, not from asking for “the same as last time”.
